Prace związane z przygotowywaniem systemu - schemat postępowania
Jedną z metod pozwalających na unikanie błędów i opracowanie naprawdę dobrej regulacji jest przyjęcie określonej procedury przygotowywania, zatwierdzania i wdrażania systemu motywacyjnego. Podmioty odpowiedzialne w zakładzie pracy za opracowanie regulaminu premiowania to: zarząd przedsiębiorstwa, menedżer personalny oraz dyrektorzy poszczególnych struktur funkcjonalnych. Przykładowo, procedura przygotowania i wdrożenia (już po przeprowadzeniu wspomnianej wyżej analizy)może ona obejmować następujące etapy prac:

Przy realizacji poszczególnych punktów tej procedury bardzo ważne są przedsięwzięcia uzgadniające i weryfikujące, takie jak:
1. Uzgodnienia na każdym etapie opracowywania systemu ze wszystkimi uczestnikami prac.
2. Przyjmowanie uwag dotyczących samego regulaminu premiowania.
3. Uporządkowanie i przejrzyste zredagowanie ustaleń oraz rezultatów wcześniejszych prac.
Wdrożenie – czy potrzebny jest pilotaż?
Wprowadzenie każdego nowego rozwiązania w zakresie wynagrodzeń jest stresujące zarówno dla pracowników jak i kadry kierowniczej. Wdrożenie wiąże się to, bowiem z ogromną niepewnością i odpowiedzialnością. Szczególnie nowe rozwiązania, zarówno dotyczące części stałej jak i zmiennej wynagrodzeń, są postrzegane jako potencjalne zagrożenie (niezależnie od intencji ich twórców i teoretycznych możliwości wypłat według systemu). Wskazane jest, w miarę łagodne i „obudowane” odpowiednią informacją, wdrożenie nowych zasad wynagradzania. Sama informacja to jednak za mało. Aby system mógł „zadziałać” trzeba go przetestować. Pilotaż systemu to kolejny krok w całym procesie wdrażania nowych rozwiązań w zakresie wynagradzania pracowników. Pilotaż systemu wynagradzania (lub jego poszczególnych elementów) i jego rozpowszechnienie jest jednym z najważniejszych kroków w procedurze zmiany lub doskonalenia wynagrodzeń. Pilotaż jest prowadzony przez kilka podmiotów. Koordynuje go dział HR, ale podmiotami realizującymi są kierownicy jednostek wytypowanych do tego przedsięwzięcia. Pilotaż jako kolejny krok obejmuje przeprowadzenie próbnego „działania” systemu w wybranej komórce (jednostce) organizacyjnej przedsiębiorstwa, czyli innymi słowy, jednostkowe wdrożenie systemu dla wybranej struktury na okres próbny. Uczestniczą w tym procesie zarówno dyrektorzy różnych struktur przedsiębiorstwa (nie tylko tej, w której odbywa się pilotaż – pozostali są zainteresowani jego rezultatami pod kątem wniosków dla własnej podległej struktury), kierownicy liniowi (w strukturze, w której odbywa się pilotaż, menedżer personalny (jako osoba koordynująca cały proces), a także menedżer pionu finansów (który wraz z szefem działu controllingu dostarcza bieżącej informacji tzw. „twardej”). Rola kadry kierowniczej we wdrażaniu nowych rozwiązań jest bardzo istotna, dlatego też należy wszystkich menedżerów uczestniczących w pilotażu przeszkolić odnośnie funkcjonowania nowych zasad lub ich poszczególnych elementów.
Pilotaż w - odniesieniu do systemu wynagrodzeń powinien opierać się przede wszystkim na dokładnej obserwacji wpływu nowego systemu na zmiany w efektach pracy komórki wybranej do pilotażu, a także na zmiany w postawach i efektach pracy poszczególnych pracowników. Powinien pozwolić określić zarządowi czy zaprojektowany system premiowy jest dobry.
Za taki można go uznać jedynie w wypadku, jeżeli jego praktyczne zastosowanie powoduje takie zachowania i postawy pracowników nim objętych, iż cele i zadania przypisane im do realizacji są realizowane - przynajmniej w stopniu założonym przez twórców danego systemu.
